695 - From Zero to CEO Positioning in Three Months

In this Daily Hint, Jens Heitland explains why CEO thought leadership positioning linked to a commercial engine works very differently from a traditional marketing campaign, and why communication and marketing teams in large organizations often hesitate to believe in its value until they see it in practice. Drawing on nearly thirty years inside large European organizations, Jens describes how a focused three-month period of CEO positioning allows organizations to observe the commercial leverage of a well-positioned CEO voice in an external-facing environment, see a measurable return on investment, and decide on the basis of evidence whether to continue the work internally or with outside support.

The Short Window Where CEO Positioning Proves Its Value

In large organizations, the decision to invest in a CEO’s external voice rarely sits with the CEO alone. It passes through communication teams, marketing teams, and often a finance function that wants to see numbers before it sees narrative. Each group carries its own history with external communication. Many of them have run campaigns that generated attention and very little else. When a new proposal arrives about positioning the CEO, they read it through that history.

What I have seen repeatedly is that their hesitation is reasonable. Communication professionals are trained to measure reach, engagement, and sentiment. Those measures were built for campaigns. A campaign has a start, a peak, and an end, and people usually judge its value by how many saw it. CEO positioning works on different logic, and that difference is hard to explain in a meeting room before anyone sees it in practice.

When a CEO communicates clearly and consistently in an external-facing environment, the organization's commercial system shifts. Clients begin to recognize a point of view before they meet the company. Partners arrive at conversations already understanding how leadership thinks. Sales teams find doors open earlier because a voice people can verify has built trust in advance. The CEO connects to the business's commercial engine instead of sitting beside it.

That connection is the part a campaign cannot replicate. A campaign borrows attention for a time and then releases it, while positioning linked to commercial activity tends to accumulate. Each piece of communication adds to the understanding clients carry, and over time that understanding influences who they call, whom they trust, and how quickly they decide.

For boards and finance functions, the distinction matters because it changes where CEO communication sits in the budget. Treated as a campaign, it competes with other marketing spend and is the first line cut when budgets tighten. Treated as part of the commercial engine, it is judged by the same standard as any other investment: the return it creates.

The difficulty usually lies in timing. Organizations often commit to long programs before they have any evidence the approach works for them. Internal skeptics then have little to evaluate except promises. Over time, that gap between proposal and proof is why many CEO voices never leave the building.

A shorter and more focused period changes the dynamic. When a CEO moves from zero to visible positioning within roughly three months, the communication and marketing teams no longer have to imagine the outcome, because they can observe it directly. They see which conversations emerged, which relationships deepened, and where the first signs of commercial return appeared. At that point, they can take the work over internally or continue with outside support. In both cases, the decision rests on what they have already seen.

What tends to happen afterward is fairly consistent. Once the return on investment is visible, the conversation inside the organization shifts from whether CEO communication works to how far it can go. The original skepticism usually came from a lack of proof, and proof needs a defined window to appear. In complex organizations, that kind of clarity is rare, and it tends to travel further than any single piece of content.

We have established the sprint version of what we do when we position CEOs because a lot of organizations, especially the communication and the marketing team, they're not always convinced that this is working. So one of the things that I have learned is let's build a smaller program where we just go from  zero to positioning so that they either can take over or at least see in a short amount of time how much value we can create and how much commercial leverage a CEO with proper communication in an external-facing environment can do that really drives return of invest.  And that's the difference between a marketing campaign and a CEO thought leadership positioning that is linked to a commercial engine. And it's critical for organizations to understand that And when they do the three-month program, most of them are interested in working longer with us because they already have the eturn of invest.
